I've taken apart my vaders and I'm down to the individual foam pieces with the leather attached. They are connected by metal hooks on metal rods that go up and down the length of the foam. I can twist each hook to open it up and detach it from the rail but it will take hours to just take them off. What is the right way to get these off?

Why didnt you just disconnect the hog rings and peel the leather off? Foam is usually repaired with the foam still attached to the seat base.
There are special cutters for hog rings to make it easier but you are still going to have to manually cut them all.

Yeah, just cut the hog rings. There is a company that makes that "newer material" leather/vinyl/whatever it is that is in the E90's and such, factory-like cutouts for the older seats. Not sure what the name of their business is, but i know it exists.
